I'm not an equipment engineer. I'm the person in the office who gets pulled into the "we need a road roller machine" conversation and has to make sure it gets purchased without everything falling apart.
We have 280 employees. I manage around $1.2 million in annual equipment-related purchasing across 14 vendors. I've been doing this for six years, and I've processed 40+ equipment acquisitions — everything from a 10 ton road roller to a xcmg motor grader gr180 to excavator breaker hammer accessories.
Here are the eight steps that actually work. No theory, just things I learned the hard way.
Step 1: Outsource the specs, because you shouldn't be choosing them anyway
This is the rule I wish I'd learned in year one instead of year three.
When we needed a 10 ton road roller, the operations manager said "get us a road roller." But a 10 ton roller and a 12 ton roller aren't the same machine. Neither is a single-drum versus a double-drum. And what works for asphalt compaction isn't the same as soil compaction.
I used to research specs myself and present a fully-baked recommendation to the site foreman. Guess how often that worked? Maybe one in six times. The other five, they'd hit me with something I couldn't have known: "this won't work on our soil moisture content" or "our operators aren't trained on that control system."
What I do now: Send the person making the request a one-paragraph email asking what specific project this equipment is for, what conditions it'll operate in, and what tasks it needs to accomplish. I print that response and file it. It protects me and the company.
If no one will write it down? You need to have a conversation in person. But you need it documented somewhere.
Step 2: Understand what you're actually buying
The terminology is a mess. Here's the translation for non-engineers:
- Heavy road roller could mean a single-drum vibratory roller (for soil) or a tandem roller (for asphalt). They're not interchangeable.
- Road flattener machine is a layman's term for a road roller. If someone uses that phrase, they're describing the function, not a specific machine type.
- xcmg motor grader gr180 is a piece of equipment made by XCMG (Xuzhou Construction Machinery Group). It's used for leveling and grading — not compaction. If you hear that term and "road roller" in the same breath, you're dealing with two separate equipment categories.
- Excavator breaker hammer is an attachment for an excavator, used for breaking concrete or rock. Not a road roller attachment. Not a grader attachment.
Why does this matter? Because when you send an RFQ to a dealer and you've confused a grader with a roller, they don't take you seriously.
Here's the part that took me two years to learn: most buyers focus on per-unit pricing and completely miss what I call the "parts radius." How fast can your nearest dealer get a hydraulic hose to a remote job site? If the answer is a week, your 10 ton road roller is down for a week. That's where the real money goes.
Step 3: Check the spare parts supply and dealer radius
Let me be blunt — this is the question most administrative buyers never ask until the machine breaks down and they're scrambling.
I call the dealer and ask about their parts network. Here's what I need to know:
- Where's your nearest parts depot to our job site?
- What's the typical lead time on common parts — hydraulic hoses, filters, belts?
- Do you have technicians in the area, or do they fly in?
- What parts do you stock locally versus order from the factory?
We once bought a road roller from a dealer whose quote was $4,000 cheaper than the alternative. Sounds great, right? Then we checked their parts network — nearest depot was 320 kilometers away. The freight cost on a hydraulic hose alone was $800, plus two and a half days of downtime.
The "cheaper" machine turned out to be the more expensive choice.
Step 4: Figure out if you're buying, renting, or financing
I wrestled with this one longer than I should have. The honest answer is that rental versus purchase isn't always clear-cut.
Here's the framework I use now:
- Rental if the project is under six months or if utilization will be irregular.
- Purchase if you'll use the machine consistently for two-plus years.
- Financing if you need the asset but can't tie up the capital right now.
I ran the numbers on a recent project: renting a 10 ton road roller for three months cost us $11,000. Buying the same machine would've been $55,000-$70,000 plus storage and maintenance. Rental was the obvious choice.
But we also bought a soil compactor that sat idle half the time. That one cost us $68,000 — well, $72,500 with delivery and setup — and it sat in our yard for 14 months. The idle carrying cost was around $7,800 in depreciation alone, not counting insurance and storage.
The question I should've asked: What's the plan for this machine when it's not in use?
Step 5: Delivery and inspection — don't sign off until you've verified
Here's a mistake that still bothers me.
When equipment arrives, don't let the delivery driver leave without you inspecting it. The dealer, the transport company, and your site team will play hot potato if something's wrong. By the time you discover a hydraulic leak or a missing attachment a week later, the delivery paperwork is already signed.
What I do: I'm physically present with a checklist when the machine arrives. I record the serial number and engine hours. I verify every attachment against the bill of lading. I take photos of any damage. And I get the dealer's representative — or their local service tech — to sign a delivery receipt.
It takes 30 minutes. It saves you three weeks of he-said-she-said.
Step 6: Document management — this is your job, not anyone else's
I'm not kidding.
Equipment purchasing means invoices, insurance certificates, transport documents, customs paperwork (if imported), warranty registrations, and possibly financing documents. Finance won't chase these down for you. Operations won't either. That's on you.
The documentation checklist I keep:
- Purchase order (signed)
- Vendor invoice (matching the PO)
- Bill of lading
- Delivery acceptance report (signed by site foreman)
- Warranty registration confirmation
- Certificate of insurance (if required)
- Payment records
I once had a vendor invoice that didn't include our company's tax ID. Finance rejected it. Reprocessing took three more weeks, and the payment delay affected our next equipment order. I now verify every field on every invoice before I submit it.
Step 7: Training and authorization — who's allowed to operate this thing?
Just because the machine arrives doesn't mean the project can start.
I've seen a 12-ton vibratory roller sit idle for a week because no one knew how to operate it and the operations team assumed the dealer would provide training — but training wasn't in the quote.
Confirm ahead of time:
- Who pays for training?
- Is the training at our site or the dealer's facility?
- How long does it take?
- What does it cover — operational, safety, maintenance?
- Is there a certification that comes with it?
Also — and this one's important — check the safety compliance. Heavy equipment operation may require specific certifications depending on your region. I usually delegate this to the operations team, but I make sure someone owns it.
Step 8: Payment scheduling — avoid the last-minute scramble
Equipment purchase isn't a one-and-done payment. It's usually a deposit, a payment on delivery, and a final payment on acceptance. Or it's a financing agreement with monthly installments.
I've seen someone forget to reserve the final payment and then have a wire transfer due on the same day as payroll. Plan the payment schedule when the contract is signed. If you need approvals for the down payment, get those lined up early. Don't wait until the invoice hits your desk and Finance says "this wasn't in the budget."
Watch out for these mistakes
A few things I've learned the hard way, so you don't have to:
Mistake 1: Treating the specs as your responsibility. You're not an engineer. Your job is to make the purchase process work, not to decide how many tons of compaction force are needed. Let operations pick the machine.
Mistake 2: Choosing the lowest quote. The purchase price is visible. The parts cost, downtime, and dealer responsiveness aren't. I'd rather pay $3,000 more for a machine with a local parts depot than save it and lose a week of production.
Mistake 3: Ignoring the hidden costs. Transport, insurance, customs, training, storage, maintenance — these add up. Factor them into your comparison.
Mistake 4: Starting the RFQ process before you have a written spec. If you don't know what the operations team needs, you're guessing. And if you guess wrong, you do it all over again.
Mistake 5: Skipping the dealer reference check. Ask how long they've been serving your area. Ask for customer references. Ask about their parts inventory.
A good dealer knows their limits. When the specialist says "this isn't our strength — here's who does it better," that's the person I want to work with for everything else.
It's not a glamorous job. But this process keeps me out of trouble.
